Print-on-Demand vs Bulk Ordering: Which Is Actually Cheaper for Your Merch?
This is the decision that determines whether a merch program makes money or quietly loses it. Both answers are correct — for different situations.

Why bulk is cheaper per piece
Screen printing has a fixed setup cost: art separation, one screen burned per color, press setup. That cost is the same whether you print 24 shirts or 240 — so it divides down as quantity rises. Direct-to-film has almost no setup, so a single shirt is viable, but you never get the volume discount because there is no fixed cost to spread.
Concretely, our published bundles show what bulk buys you: $369 for 25 printed t-shirts plus 25 hats, $499 for 25 shirts plus 25 hoodies, and $729 for 25 shirts, 25 hoodies and 25 hats with free shipping. Nothing on demand comes close to those per-piece numbers.
Choose print-on-demand when
- You do not know what will sell. New designs, new audience, first merch drop.
- You have many designs and low volume each. Ten designs at three shirts each is a print-on-demand problem, not a bulk one.
- Individuals are paying, not the company. Employee stores, school spirit stores, fan merch — each person orders their own size.
- Sizing is unpredictable. Bulk means guessing your size curve. Guess wrong and you own forty 3XLs.
- Cash flow matters more than margin. Zero inventory means zero capital at risk.
Choose bulk when
- You know the quantity. 60 staff shirts, 100 event giveaways, a team roster.
- One design, many pieces. This is exactly what screen printing is for.
- Margin matters. If you are reselling, per-piece cost is your business model.
- You want embroidery. At 12+ pieces embroidery on polos and caps is affordable and looks more premium than any print.
- You have a hard event date. Producing in advance and shipping from stock removes production time from the critical path.
The answer most programs land on: both
The pattern that works:
- Launch on demand. Put every design up, produce nothing, and find out what sells.
- Watch for 60–90 days. Two or three designs will do most of the volume.
- Move the winners to bulk. Screen print those at 24+ pieces, warehouse them, and your margin improves immediately.
- Leave the long tail on demand. Slow designs stay available and cost you nothing to carry.
Because we run screen printing, embroidery and DTF in the same North Las Vegas facility, that switch is just a production decision — the artwork file, the account and the contact do not change. A marketplace print-on-demand platform cannot do that.
